To identify slow-moving Shopify products, filter for meaningful on-hand quantity, compare recent sell-through and units-per-day with an equivalent prior period, inspect days of inventory remaining, then exclude products with insufficient history, known seasonality, availability problems, or bad inventory data. Review at variant level before acting.
Start with a candidate list, not a verdict
The first report should deliberately over-include. Its job is to produce products worth reviewing, not to authorize price changes.
Begin with variants that have:
- positive inventory available;
- enough units or inventory value to matter;
- some minimum age since launch or receipt;
- weak recent sales or a falling sales pace;
- a high or undefined number of days remaining.
Shopify's inventory reports can provide products by sell-through rate, inventory sold daily, and days of inventory remaining. Use the reports available in your store as inputs to a review.
Apply four exclusion checks
1. Insufficient history
A new product needs time to accumulate a representative buying cycle. Protect launches from classification until the minimum evidence window has passed.
2. Seasonality
Compare seasonal products with their relevant season or the same period in the previous year. A swimwear variant in winter may be intentionally dormant rather than failing.
3. Availability and visibility
Confirm the variant is active, published to the intended channel, stocked at a fulfillable location, and discoverable. No sales from an unavailable product do not measure demand.
4. Data quality
Investigate negative inventory, unexpected transfers, duplicate variants, and stock corrections. Shopify sets negative-ending-quantity variants to zero days remaining in the relevant report, which is useful operationally but not evidence of high demand.
Rank by economic importance
After exclusions, rank candidates by more than slowness. A useful priority score can combine:
- inventory value tied up;
- expected time to exit stock;
- closeness to a seasonal or storage deadline;
- gross margin room;
- confidence in the demand signal.
This avoids spending an hour optimizing a low-value item while a larger trapped-inventory problem waits.
Review variants before products
Suppose a shoe sells well overall, but size 12 represents 40% of the remaining units and almost none of recent sales. A product-wide discount would reduce margin on the healthy sizes unnecessarily. The correct action might target the weak variant, adjust buying, or improve variant-specific merchandising.
Record the reason
Use a small set of reason codes such as pace decline, no recent sales, seasonal deadline, variant imbalance, or excess cover. A reason makes the next action and later review explainable.
Decide what happens next
Identification should end in one of four states:
- Watch — weak signal or insufficient urgency.
- Fix — correct visibility, content, availability, or data.
- Merchandise — reposition, transfer, or bundle without changing price.
- Markdown — test a bounded sale-price change with a goal and stop rule.
That separation is the difference between inventory monitoring and indiscriminate discounting.
